Just had a thought. It might be a fun one-off Quest to play each of the four Wizards of Morcar in the Trial, or else use The Maze with a like selection of monsters. This would be their audition to become Morcar's hitmen. The monsters could be traded for good guys, or just left as is. I don't think Morcar/Zargon would have a problem with burning some troops to test his elites. They did kill off the survivors of Against the Ogre Horde, after all.

edit:
And another thing--Warhammer Quest had Dark Secret cards as an addition from a White Dwarf article. That sort of thing might be fun to incorporate with evil Heroes. Each Hero would draw a secret weakness or agenda at the beginning of the Quest to provide him with a basically selfish motivation that is known only to him and Morcar/Zargon/Mentor. This works against a straight cooperative game, but isn't that what evil should be about?

If the players wan't to play as evil heroes/monsters, wouldn't you basically just replace and rename the models?
Seems pretty straight forward to me. Instead of orcs and goblins you have scouts and halberds. Instead of chaos warriors you have barbarians. etc etc.

Then redo the quests slightly. Instead of getting a magical artifact back you have to steal it, instead of rescuing Sir Ragnar you have to kidnap him.
Easy :)

As always...daedalus to our rescue. Good idea there, dude. I think you are very correct - it would be just like Morcar
to burn his own in order to test his new commanders.

And as far as these Dark Secret cards go...where might we find those? Are they linked somewhere at the inn?

The Dark Secret cards were published in a White Dwarf back in the mid 90s. I don't think there are any links to them, as Games Workshop is quite vigilant about stamping out filesharing of their IP. You can check out some images at BGG. However, I did find this link that contains them with some other stuff.

So..
Has anyone had a bash at this format yet?
I'm so buried under with other projects I'm not gonna get near it for a while.

Last year with a similar mind, I sourced a wild boy orc with mace (barbarian), a goblin in plate mail (dwarf), skaven gutter runner (elf) and lastly a chaos sorceror (Wizard). Each selected for being of the sculpting style suited to the time. Completely agree on essentially flipping the roles and models. I have enough of the plastic warhammer models to make the Forces of Good. I simply ran out time to continue the project presently.

This is the Goblin when I was preparing him for another project last year :

And the Wildboy Orc as the Barbarian :

This is a great idea and look forward to reading more of folks ideas on implementing it. As Bruenor and Goblin-King agree.. simply invert the roles.

Brilliant start Seb and exactly what I had in mind.
Just a simple flip of roles.
Evil adventurers in a good dungeon/castle.

Thanks guys! :)

The goblin I believe was the Catapult commander by Kev Adams for an 80's GW set. The Orc was an early wild boy long before I think GW solidified the idea of orcs gone native, again Kev Adams.
