I think I prefer the 80's style orcs, the kind you see in paper back play your own adventure books to the newer style.
The GW orcs are cool but I think their style only suits GW games.

If I were to sculpt an orc set what should they look like, the original HQ orc just in different poses and gear, or a completely new design?

Basically like a few light armoured versions, helmets, shields, maces ect with out going over the top on the pose, maybe an opened mouth version.
Single piece or multi part?

I agree. We can handle a bit of gluing of heads and arms or weapons. A couple of body poses wouldn't hurt in my opinion, but isn't necessary to get that HQ look. I'd want something that fits in with the Main Game System in style so they could be simply added/swapped in, with slight improvements like you mention.

To reference the OP:

I prefer my Orcs in the Tolkien vein. I think the P. Jackson Orcs are very reasonable given the Tolkien history of Orcs being essentially Evil-warped (Chaos?), Elves. I was never a fan of the original AD&D Pig Orc-look. As iconic as it now is, it is very cartoon-like. I prefer some realisim. Which is why the Orcs from HQ were my least favorite minis in the game.
