Being a fan of Basic/Expert D&D and a fan of the simplified RPG rules found in Dragon Strike (see Questioning a Monster and Preform a Feat), I try to inject an interactive narrative into my HeroQuest games. It is not unusual for the Heroes to talk to monsters, encounter NPCs, and make critical decisions that could effect them in the long run. My players are mostly adults with an enjoyment for adult drama. They like ambiguous motivations over black-and-while morality plays.

One of the more exciting games I have been working on removes the evil armies (Green Skins and all) and replaces them with humans (bandits, soldiers, cultists, etc.) who are more or less following the allegiance of a political figurehead, fighting for control of a broken Kingdom. No one is truly good — not even the co-called "Heroes" — and those that seem like good, righteous knights in shinny armor are ether closeted Joffreys or just too naive to hold any real political power for long... or both. Beyond the adventures, the Heroes would have to choose their employers carefully, do a lot of negotiation, and be prepared for any betrayals when they become too powerful. I'm still trying to figure out a way to incorporate miniature wargaming into the game. It is so ambitious, nothing could ever come of it... Oh well. :?

malcadon - if you have the funds, and can find any of the rule books, check out
Birth Right. That is supposed to be based on wargaming-type gaming that
includes political undertones and allegiances and such.

I think the morality idea is a sound one and is often a trope for RPGs.
Whether or not it's suitable for Heroquest is entirely up to you and your group really.

Questions of 'good' and 'bad' alignments are as irrelevant in fantasy as they are in reality. Elves, dwarves and humans all fight among themselves. As do Chaos, undead and greenskins.

For me, dealing with more complex morality issues suits a more complex system but that's just personal choice.

Like Bene said, I think you really just need to figure out if you want to keep it strictly a board game or not.

If you want to keep it in line with the style of the original quests I strongly suggest you make the noble evil or corrupt in some way.
They are Heroes of the Empire! Not political assassins.
It makes no sense that the heroes would accept a quest to murder a man who by all accounts have done nothing wrong except having a different world view than a certain group of people.

It would be like having a quest where they must eat 10 cats. Why the heck would they ever do that? I dunno, it was just the next quest?!

But I really like the ideas being tossed around here. I'm really getting inspired myself :)
